Challenge

The community was growing fast, but the chat felt chaotic: spam, repeated questions, unclear rules, and slow responses. It was hard for new members to understand what to do next.

Approach

We reviewed the chat history, defined simple rules and moderation actions, rebuilt the onboarding flow, and set up a daily routine for support + engagement. Then we tested and adjusted it during the first two weeks.

Deliverables

A clean structure that makes moderation easier, answers repeat questions faster, and guides new members from "joined" to "active".
